Behind Closed Doors: What Really Happens During a Full Store Refit?

When customers walk into a newly transformed store, they see new layouts, aligned shelving, clear POS, new fixtures and maybe new products. 

What they don’t see is what it took to get there.

Behind every successful store refit is a carefully orchestrated operation with months of planning, precision logistics, overnight shifts, early morning resets and teams working against the clock to ensure doors open on time.

At RMS, retail transformation doesn’t happen in theory. It happens on shop floors across the UK and Ireland…often long after closing time.

The Planning Starts Long Before the First Fixture Moves

Every full store refit begins with detailed planning.

Before a single shelf is dismantled, RMS project managers, planners and retail partner teams are aligning on:

  • Scope of works
  • Store schematics and layouts
  • Phasing schedules
  • Planogram data and fixture specifications
  • Health & safety compliance
  • Delivery logistics
  • Labour allocation
  • Store trading constraints

Detailed method statements and risk assessments (RAMS) are produced before work begins. 

Labour models are built against trading hours, while sequencing plans map every stage of the refit down to department level.

This preparation allows projects to be delivered efficiently while keeping disruption to a minimum. 

When the Doors Close, the Work Begins

Most customers never see the busiest part of a refit and that’s because much of it happens overnight. Once shutters come down, RMS teams move in.

Teams start with a structured strip out phase:

  • Any de-merchandising and stock consolidation
  • Ticket stripping and POS removal
  • Removal of any shelving bays and fixtures
  • Fixture decommissioning if required

Once the space is cleared, installation begins:

  • Gondolas are repositioned
  • New shelving is installed
  • Layouts are reconfigured
  • POS is prepared

Once fixtures are ready, merchandising teams move in.

This is not simply “putting stock back”. It involves:

  • Planogram interpretation and compliance checks
  • Shelf height calibration
  • Stock rotation and date code checks
  • Stocking to the correct facings 
  • SEL (shelf edge label) alignment
  • POS set up currently 

Every SKU is positioned according to plan. Every SEL is checked against products and planograms. Every promotional header is secured and aligned.

In many stores, refits are phased across multiple nights and are carefully sequenced so departments can reopen the next morning fully operational.

Speed matters but accuracy matters more.

Working Around Live Trading

Not all refits can happen behind closed doors. In some cases, our teams work around store opening hours section by section, aisle by aisle, while customers continue to shop.

In live trading environments, our teams operate within carefully controlled work zones:

  • Aisles are temporarily cordoned using safety barriers
  • Noise sensitive tasks are scheduled outside peak hours
  • High impact works are phased by category
  • Temporary displays may be created to maintain availability

Our teams are able to adapt in real time, often adjusting plans overnight based on any store circumstances or operational challenges.
