Project Overview

Tesco Extra Carmarthen underwent a major full store transformation at the end of 2025 to deliver a modernised layout and improved customer flow. This was a complex, large scale project requiring close collaboration between installation and merchandising teams to ensure the store remained fully operational throughout the programme.

The result is a fully reconfigured store that better groups grocery and non-food categories, introduces new energy-efficient equipment and creates a more open environment for customers.

This project represents a huge collective effort from all involved, with special credit to Jamie Andrews, who led the project team throughout the full duration and received outstanding feedback from Tesco on delivery and execution.

Our Approach

To enable the programme to start, clothing and non-food ranges were temporarily condensed, creating the necessary working space while maintaining range integrity for customers.

A fully integrated merchandising and installation approach was adopted, allowing both teams to work in parallel. Close daily coordination ensured that every area handed back was fully merchandised and ready for trade.

Strong on site leadership, consistent communication and a flexible approach were key to delivering this transformation successfully.

Key Works Delivered

  • Temporary condensation of clothing and non-food to release project space
  • New low carbon emission fridges and freezers
  • Introduction of new low level, two tier produce at the front of store, including back stock storage beneath and new look signage
  • Delivery of a modernised bakery with new signage and display solutions
  • Complete regrouping of the store to bring grocery together and non-food together, simplifying the customer journey
  • Extension of Health & Beauty to 2.2m, enabling new look signage and improved range presentation
  • Installation of new and additional self-service tills and rails
  • Relocation of GM to the centre of the store, allowing clothing to open up the front of store
  • All aisles moved 1.5m to the left, creating additional space and openness at the store entrance
  • Every gondola in store relocated or refreshed

The Challenge

The scale of the transformation required careful planning and phased delivery while maintaining daily trading.

Key challenges included:

  • Releasing space to begin works without impacting availability
  • Relocating entire store departments while trading continued
  • Coordinating merchandising and installation activity across a long programme
  • Ensuring customer disruption was kept to an absolute minimum

Merchandising & Installation Performance

This project was delivered through a combined merchandising and installation programme, ensuring speed, consistency and quality throughout.

The Result

Tesco Extra Carmarthen has been transformed into a modern, spacious and customer focused store. The new layout improves the flow for the customer, enhances category spaces and showcases fresh, bakery and other key departments more effectively at the front of the store.

The project was completed successfully as the final major delivery of 2025, achieving excellent feedback from Tesco and demonstrating the strength of coordinated merchandising and installation delivery in a complex, live retail environment.
